Orchestrate AI Agents to Ship Full-Stack
Deploy a production Next.js site on Cloudflare Workers using AI agent teams.
Introduction
30 Second Summary
Shipping a full-stack production system used to require a team of engineers and weeks of sprints. As a solo technical founder, your biggest bottleneck is not skill. It is parallelism.
In this project, you will orchestrate 3 parallel AI agents using Claude Code Agent Teams to architect, build, and deploy a complete lead-generation website with a streaming AI chat agent, scheduling integration, and serverless database. You will go from zero to production in a single 2-hour session.
What You'll Build
A production AI advisory firm website deployed on Cloudflare Workers with a streaming chat agent, Cal.com scheduling, lead capture to Neon Postgres, and a CI pipeline.
By the end of this project, you'll have:
- A complete architecture package with Mermaid diagrams, 5 ADRs, database schema, API contracts, and phased implementation plans that demonstrate Principal-level system decomposition.
- A live deployed full-stack system on Cloudflare Workers with a streaming AI chat widget powered by the Anthropic Claude API, Cal.com booking embed, and lead capture writing to a serverless database.
- A repeatable Agent Teams workflow with documented spawn prompts, file boundaries, and phased task batches that becomes your operating model for shipping at 10x velocity as a solo founder.
- Secret Mission: Add a RAG-grounded knowledge base by indexing your service content into pgvector and making the chat agent answer questions using retrieval-augmented generation.
Are there any prerequisites?
You should be familiar with TypeScript, React, and command-line tools. You also need a Claude Max 20x subscription ($200/mo) for Agent Teams access. Understanding web application architecture at a system level will help you move quickly through the architecture sprint.
Set Up Your Environment and Accounts
Before you can orchestrate AI agents to build anything, you need the foundation in place. This step provisions every tool and account the system depends on.
You will install your local development tools, create the cloud accounts that power the production system, and configure the anti-spam widget that protects your forms from bots. Once this step is complete, every external dependency is ready and you can focus entirely on architecture and code.
In this step, get ready to:
- Install Node.js, pnpm, and Git, then create a GitHub repository.
- Provision Neon Postgres and Cloudflare Turnstile.
- Configure Cal.com with Google Calendar integration.
Install Node.js, pnpm, Git, and create a GitHub repository
Your system is built on Next.js, which requires Node.js as its runtime. You also need pnpm (the package manager) and Git (for version control and deployment).
- Press the Windows key to open your search bar.
- Type PowerShell and press Enter to open it.
- Install Node.js, pnpm, and Git in a single command by running:
winget install OpenJS.NodeJS.LTS pnpm.pnpm git.git
What does this command do?
Winget is the built-in Windows package manager. This single command installs three packages: Node.js LTS (the JavaScript runtime), pnpm (a fast package manager), and Git (version control).
You may be prompted to accept the Microsoft Package Agreement. Type A and press Enter to accept and continue.
- Close and reopen PowerShell so the new tools are available on your PATH.
- Verify all three installed correctly by running:
node --version
pnpm --version
git --version
You should see version numbers printed for each tool (e.g. v24.x.x for Node, 9.x.x for pnpm, 2.x.x for Git).
✔️ I see version numbers for all three
Your local tools are ready. Next you will create the GitHub repository.
ⓧ One or more commands failed
If a command shows "not recognized," make sure you closed and reopened PowerShell after the winget install completed. The PATH update only takes effect in new terminal sessions.
If winget itself is not found, ensure you are on Windows 10 (build 1809+) or Windows 11. Winget ships with the App Installer from the Microsoft Store.
Now create the GitHub repository that will hold your entire project.
- Open your browser and navigate to github.com/new.
- Enter apex-ai-advisory as the repository name.
- Leave the repository set to Public (or Private if you prefer).
- Do not initialize with a README, .gitignore, or license (the scaffold will create these).
- Click Create repository.
You should see an empty repository page with quick-setup instructions. Keep this tab open.
Repository name already taken?
If you already have a repo named apex-ai-advisory, delete it or choose a slightly different name. The name must be unique within your GitHub account.

Provision Neon Postgres and Cloudflare Turnstile
Your production system stores leads and chat sessions in a serverless Postgres database. It also uses Cloudflare Turnstile to block spam bots from submitting forms.
You will set up both now so the credentials are ready when you write application code.
- Open neon.tech in your browser and sign up for a free account (or log in if you already have one).
- In the Neon Console, click New Project.
- Set the Project Name to apex-ai-advisory.
- Set the Region to US East (AWS us-east-1).
- Leave the Postgres version at the default.
- Click Create Project.
After creation, Neon displays your connection details.
- Copy the full Connection string from the Connection Details widget and save it somewhere safe (you will use this as NEON_DATABASE_URL later).
What does the connection string look like?
It follows this format: postgresql://user:password@ep-xxxxx.us-east-1.aws.neon.tech/neondb?sslmode=require. This single string contains everything your app needs to connect to the database.
Now enable the pgvector extension so the database can store vector embeddings (needed for the Secret Mission and future AI features).
- In the Neon Console, click SQL Editor in the left sidebar.
- Run the following SQL to enable pgvector:
CREATE EXTENSION IF NOT EXISTS vector;
- Verify it worked by running:
SELECT extversion FROM pg_extension WHERE extname = 'vector';
You should see a version number (e.g. 0.8.0) confirming the extension is active.
Extension not found?
Make sure you are running the SQL in the correct project and branch. The Neon free tier supports pgvector out of the box with no additional setup.
help me enable pgvector on my Neon database
Next, create the Cloudflare Turnstile widget that protects your forms from spam bots.
- Log in to the Cloudflare dashboard.
- In the left sidebar, click Turnstile.
- Click Add widget.
- Enter Apex AI Advisory as the Widget name.
- In Hostname management, type localhost and press Enter (you will add your workers.dev domain later during deployment).
- Set the Widget mode to Managed.
- Click Create.
- Copy the Site Key (this becomes NEXT_PUBLIC_TURNSTILE_SITE_KEY) and save it.
- Copy the Secret Key (this becomes TURNSTILE_SECRET_KEY) and save it securely.
What is Managed mode?
Managed mode is the recommended Turnstile setting. Cloudflare automatically decides whether to show a challenge based on the visitor's risk level. Most legitimate visitors pass through without any visible interaction.
Finally, confirm you have your Anthropic API key accessible.
- Open your Anthropic Console and verify you can see your API key (or create one if needed).
- Save it alongside your other credentials. You will use this as ANTHROPIC_API_KEY during deployment.
Keep your credentials safe
You now have four secrets: the Neon connection string, Turnstile site key, Turnstile secret key, and Anthropic API key. Store them in a secure note or password manager. Never commit secrets to your repository.
Configure Cal.com with Google Calendar
The booking page on your site embeds a Cal.com scheduling widget. When a prospect books a call, it automatically creates a Google Calendar event with a Google Meet link.
- Open cal.com in your browser.
- Click Sign Up and choose Continue with Google.
- Select the Google account connected to the Google Calendar you want to use for bookings.
- Complete the onboarding wizard (enter your name, timezone, etc.).
Cal.com automatically connects to the Google Calendar of the account you signed up with.
- In the Cal.com dashboard, click Event Types in the left sidebar.
- Click + New to create a new event type.
- Set the Title to Free 30-Min AI Audit.
- Set the Duration to 30 minutes.
- Set the URL slug to free-ai-audit.
- Click Continue (or Save).
Now configure the meeting location to use Google Meet.
- Open the event type you just created by clicking on it.
- Find the Location section and select Google Meet as the location.
- Click Save.
What is my embed URL?
Your Cal.com embed URL follows the pattern: https://cal.com/YOUR-USERNAME/free-ai-audit. You can find your username in your Cal.com profile settings. Copy this URL and save it. You will paste it into your booking page code in Step 4.
- Test the event by opening the embed URL in your browser.
- Confirm you see your available time slots and that Google Meet is listed as the location.
Not seeing Google Meet as a location option?
Google Meet requires that you signed up with a Google account that has Calendar access. Go to Settings then Calendars in Cal.com and verify your Google Calendar shows as connected.

Your environment is fully provisioned. Next up, you will run an architecture sprint with Claude Code Agent Teams to produce the full system design before writing any application code.
Run the Architecture Sprint with Agent Teams
Before you write a single line of application code, you need an architecture package that any engineer (or AI agent) can pick up and execute against.
This is the Principal's move: decompose the entire system into parallel-executable work packages, then orchestrate 3 Claude Code Agent Teams teammates to produce architecture diagrams, ADRs, database schemas, API contracts, and phased implementation plans simultaneously.
In this step, get ready to:
- Enable Agent Teams in Claude Code and spawn 3 parallel teammates with explicit file ownership.
- Generate architecture diagrams, 5 ADRs, database schema, and API contracts.
- Produce phased implementation plans and reusable agent spawn prompts for future sessions.
Enable Agent Teams and spawn the team
Agent Teams is an experimental feature that lets you coordinate multiple Claude Code instances working in parallel. Each teammate gets its own context window, communicates via a shared mailbox, and operates on files independently.
- Open Claude Code Desktop on your machine.
- Enable Agent Teams by adding the following to your user settings file at ~/.claude/settings.json (on Windows this resolves to %USERPROFILE%\.claude\settings.json):
{
"env": {
"CLAUDE_CODE_EXPERIMENTAL_AGENT_TEAMS": "1"
}
}
What does this do?
Setting CLAUDE_CODE_EXPERIMENTAL_AGENT_TEAMS to 1 unlocks the ability for Claude Code to spawn teammate instances.
Each teammate runs in its own context window with a shared task list and mailbox for coordination. The team lead (your main session) orchestrates the work.
- Save the settings file and restart Claude Code so the change takes effect.
- Navigate to your apex-ai-advisory project directory (the empty GitHub repo you cloned in Step 1) by running:
cd ~/Desktop/apex-ai-advisory
Now you will give Claude Code a team-creation prompt that defines 3 teammates, their file boundaries, and their acceptance criteria.
- Paste the following prompt into your Claude Code session to spawn the agent team:
Create an agent team with 3 teammates for producing a complete architecture package for "Apex AI Advisory" - a production AI advisory firm website deployed on Cloudflare Workers with Next.js, Neon Postgres, Cal.com scheduling, Cloudflare Turnstile, and an Anthropic-powered streaming AI chat agent.
Teammate 1 - "Architect" owns /docs/architecture/ and /docs/adr/:
1. Create docs/architecture/system-architecture.md with a mermaid component diagram showing the full-stack flow (browser -> Cloudflare Workers -> Next.js Route Handlers -> Anthropic API / Neon / Cal.com)
2. Create docs/architecture/agent-tool-use-sequence.md with a mermaid sequence diagram showing the chat request lifecycle (user message -> Turnstile verify -> Anthropic stream -> SSE response)
3. Create docs/architecture/lead-funnel-flow.md with a mermaid flow diagram showing visitor-to-booked-call funnel (land -> engage AI -> capture lead -> book call)
4. Create docs/adr/001-cloudflare-over-vercel.md - Cloudflare Workers consolidates WAF, DNS, CDN, compute, and Turnstile under one provider at $0/month vs Vercel's per-invocation charges
5. Create docs/adr/002-consolidated-workers-over-fly.md - Fly.io has no free tier for new accounts (legacy discontinued Oct 2024). Next.js Route Handlers on Workers handle streaming at zero cost
6. Create docs/adr/003-neon-pgvector-over-pinecone.md - Neon free tier includes pgvector, 0.5GB storage, scale-to-zero. Same DB for leads + vectors eliminates sync issues
7. Create docs/adr/004-cal-com-over-calendly.md - Cal.com free plan has unlimited event types and bookings vs Calendly's 1 event type limit
8. Create docs/adr/005-no-migration-register.md - Document the no-migration infrastructure composition pattern: all services on free tiers with documented upgrade paths
Teammate 2 - "DataAPI" owns /docs/api/ and /docs/schema/:
1. Create docs/schema/database-schema.sql with tables: leads (id serial, name, email, company, message, source_page, created_at), chat_sessions (id uuid, lead_id references leads, started_at, messages jsonb), kb_chunks (id serial, content text, embedding vector(1536), source_page, chunk_index, created_at). Include CREATE EXTENSION IF NOT EXISTS vector and ivfflat index on kb_chunks.embedding
2. Create docs/api/api-contract.md with OpenAPI-style specs for POST /api/chat (accepts messages array + turnstileToken, returns SSE stream), POST /api/leads (accepts name/email/company/message/turnstileToken/sourcePage, returns success), GET /api/leads/[id] (returns lead details)
3. Create docs/api/agent-system-prompt.md - The Claude system prompt for Apex AI Advisory's chat agent. Must include: warm professional tone, 7th grade reading level, pre-qualification questions about business type/size/pain points, CTA to /booking when buying intent detected, guardrails (no legal/financial/medical advice, no prompt leaking, redirect off-topic), Texas cities served (Austin, Houston, Dallas, Fort Worth, San Antonio, El Paso), 2-3 sentence response limit
Teammate 3 - "Planner" owns /docs/plans/:
1. Create docs/plans/phase-1-build-plan.md - This session's tasks for 3 parallel agents: scaffold + design system, AI chat + lead form, deploy + CI. Include time estimates and dependencies
2. Create docs/plans/phase-2-expansion.md - Remaining 5 geo pages (Houston, Dallas, Fort Worth, San Antonio, El Paso), blog system, analytics integration
3. Create docs/plans/phase-3-hardening.md - Rate limiting, error monitoring, OpenTelemetry, load testing, security audit, SOC 2 prep
4. Create docs/plans/agent-spawn-prompts.md - Ready-to-paste prompts for future Claude Code Agent Teams sessions with file ownership maps, task batches, and acceptance criteria for each phase
Each teammate should create all directories as needed. Use professional technical writing. ADRs should follow the format: Title, Status (Accepted), Context, Decision, Consequences.
What does this prompt do?
This prompt tells the team lead to spawn 3 independent teammates, each with explicit file ownership boundaries. File boundaries prevent conflicts because no two agents write to the same directory.
Each teammate gets 3-8 tasks with clear deliverables. The 5-6 tasks per agent sweet spot keeps them productive without triggering rate limit errors that happen with larger teams.
Why 3 teammates instead of 5?
Claude Code Agent Teams with 5 concurrent teammates on the Max 20x plan hit 429/529 rate limit errors within 5-10 minutes. Three teammates is the practical sweet spot for clean results without throttling.
- Press Enter to send the prompt to Claude Code.
- Claude Code will spawn the 3 teammates and begin coordinating work. You can cycle through teammates with Shift+Down in in-process mode to watch their progress.
This takes 5-15 minutes
The 3 agents work in parallel, but each produces substantial markdown documents. Let them run without interruption. The team lead will notify you when all teammates complete their tasks.
Teammates not appearing?
If no teammates spawn, verify you saved the settings.json file and restarted Claude Code. Check your Claude Code version is v2.1.32 or later by running claude --version in your terminal.
If you see 429 or 529 errors, wait 2-3 minutes and ask the lead to respawn any failed teammates.
Why aren't my Agent Teams teammates spawning?
Verify Agent 1's architecture deliverables
Agent 1 (Architect) produces the system's visual documentation and decision records. These artifacts let anyone understand the system at a glance without reading code.
- Once the team lead reports completion, verify the architecture documents exist by running:
ls docs/architecture/ docs/adr/
- You should see these files in docs/architecture/:
- You should see these files in docs/adr/:
- Spot-check the system architecture diagram by opening docs/architecture/system-architecture.md and confirming it contains a Mermaid code block showing the component flow from browser through Cloudflare Workers to the backend services.
What are ADRs?
Architecture Decision Records document WHY you chose a specific technology or pattern. Each ADR captures the context, decision, and consequences so your future self (or a team) can understand the reasoning without reverse-engineering it from code.
Missing files in docs/architecture or docs/adr?
If some files are missing, the Architect teammate may have encountered an error mid-task. Ask the team lead to check the Architect's status and respawn it if needed to complete remaining deliverables.
Help me recover missing architecture files from my Agent Teams session.
Verify Agent 2 and Agent 3's deliverables
Agent 2 (DataAPI) produced the database schema and API contract that your application code will implement. Agent 3 (Planner) produced the phased execution plans that make future sessions immediately productive.
- Verify Agent 2's and Agent 3's outputs exist by running:
ls docs/schema/ docs/api/ docs/plans/
- You should see database-schema.sql in docs/schema/.
- You should see api-contract.md and agent-system-prompt.md in docs/api/.
- You should see phase-1-build-plan.md, phase-2-expansion.md, phase-3-hardening.md, and agent-spawn-prompts.md in docs/plans/.
- Verify the database schema contains all required tables by running:
cat docs/schema/database-schema.sql
- Confirm the SQL file includes:
Why vector(1536)?
The vector(1536) column stores embeddings for the Secret Mission's RAG feature. 1536 dimensions is the standard size for common embedding models. The pgvector extension lets you run vector similarity searches directly in Neon without a separate vector database.
- Spot-check the agent system prompt by running:
cat docs/api/agent-system-prompt.md
- Confirm it includes guardrails (no legal/financial/medical advice, no prompt leaking), a CTA to /booking when buying intent is detected, and the Texas cities served.
Database schema missing the vector column?
If the kb_chunks table or vector(1536) column is missing, the DataAPI agent may have omitted the RAG infrastructure. Ask the lead to have the DataAPI teammate add the kb_chunks table and ivfflat index to the schema file.
Help me fix my database schema that is missing the vector columns.
Your architecture package is complete. You now have 16 documents produced in parallel that fully describe the system before a single line of application code exists.
Next up, you will scaffold the actual Next.js application on Cloudflare Workers and turn these blueprints into a running system.
Scaffold Next.js on Cloudflare Workers
Your architecture package is complete. You have system diagrams, ADRs, database schemas, and phased plans ready to guide implementation. Now it is time to turn those plans into a real codebase.
In this step, you will scaffold a Next.js 15 project configured to deploy on Cloudflare Workers, install your component library, and set up the design system and file structure that every future page will build on.
In this step, get ready to:
- Scaffold a Next.js project with the Cloudflare Workers adapter and install project dependencies.
- Initialize shadcn/ui and configure a warm-editorial design token palette.
- Create the root layout and app directory structure, then verify the dev server runs.
Scaffold the Next.js project and install dependencies
Cloudflare provides a scaffolding tool that creates a Next.js project pre-configured with the OpenNext adapter. This adapter translates Next.js features (streaming, SSR, middleware) into Cloudflare Workers-compatible output.
- Open your terminal.
- Navigate to your Desktop by running this command:
cd ~/Desktop
- Scaffold your Next.js project with the Cloudflare adapter by running:
npm create cloudflare@latest -- apex-ai-advisory --framework=next
What does this command do?
The create cloudflare scaffolder detects that an apex-ai-advisory directory already exists (from your architecture sprint) and adds Next.js files alongside your existing /docs directory.
It creates wrangler.jsonc (Cloudflare Workers config), open-next.config.ts (the OpenNext adapter), package.json with deploy scripts, and the standard Next.js app/ directory.
Prompts during scaffolding
The scaffolder will ask whether to use the existing directory. Confirm yes. Accept all other defaults (TypeScript yes, ESLint yes, App Router yes, Tailwind yes, src/ directory no).
- Move into the project directory by running:
cd apex-ai-advisory
- Open wrangler.jsonc in your editor and verify it matches this configuration:
{
"$schema": "node_modules/wrangler/config-schema.json",
"main": ".open-next/worker.js",
"name": "apex-ai-advisory",
"compatibility_date": "2026-05-08",
"compatibility_flags": ["nodejs_compat"],
"assets": {
"directory": ".open-next/assets",
"binding": "ASSETS"
}
}
What does this config do?
The nodejs_compat flag enables Node.js APIs on Workers (required for the Anthropic SDK and Neon driver). The compatibility_date locks your Workers runtime to a specific version so deployments stay predictable.
The main field points to the OpenNext build output that Cloudflare serves as your Worker entry point.
- If any values differ (especially compatibility_date or compatibility_flags), update the file to match the code above exactly.
- Save wrangler.jsonc.
- Install the three project-specific dependencies by running:
pnpm add @anthropic-ai/sdk @neondatabase/serverless lucide-react
What are these packages?
- @anthropic-ai/sdk is the official Anthropic SDK for calling Claude from your streaming chat endpoint.
- @neondatabase/serverless is the edge-compatible HTTP driver for connecting to your Neon Postgres database from Workers.
- lucide-react provides the icon set used throughout the UI.
- Confirm the install succeeded. You should see a pnpm-lock.yaml file and node_modules/ directory in your project.
Seeing permission errors or EACCES?
- Make sure you are inside the apex-ai-advisory folder (run pwd to check).
- On Windows, try running your terminal as Administrator.
- If pnpm is not found, revisit Step 1 to install it globally.
Why won't pnpm install my dependencies?
Initialize shadcn/ui and configure design tokens
shadcn/ui is a component library that adds source code directly into your project. You own and customize every component file.
- Initialize shadcn/ui by running:
pnpm dlx shadcn@latest init
Prompts during init
The CLI will ask you to select a style. Choose new-york. Accept defaults for all other prompts (base color, CSS variables yes, @/components alias).
- Add the six UI components your pages will use by running:
pnpm dlx shadcn@latest add button card input textarea sheet badge
- Confirm the components were added. You should see a components/ui/ folder containing button.tsx, card.tsx, input.tsx, textarea.tsx, sheet.tsx, and badge.tsx.
Now you need custom color tokens for the warm-editorial palette (navy, amber, cream). In Tailwind CSS v4, you define design tokens using the @theme directive in your CSS file.
- Open app/globals.css.
- Find the existing @import "tailwindcss" line at the top.
- Add the following @theme block after the imports (below any existing shadcn theme content):
@theme {
--color-navy-950: #0a1628;
--color-cream-50: #fefdf8;
--color-cream-200: #f5f0e3;
--color-cream-300: #e8e0cc;
}
What does this do?
Each --color-* variable in a @theme block tells Tailwind to generate utility classes for that color. After this, you can use classes like bg-navy-950, text-cream-50, and bg-cream-200 in your components.
Amber colors (amber-500, amber-600) are already part of Tailwind's default palette, so you do not need to define them.
- Save app/globals.css.
Next, create the app directory structure with route groups and placeholder page files.
- Create the marketing route group folder and placeholder pages by running:
mkdir -p "app/(marketing)/services" "app/(marketing)/about" "app/(marketing)/booking" "app/(marketing)/austin"
- Create the placeholder page files by running:
echo 'export default function HomePage() { return <div>Home</div> }' > "app/(marketing)/page.tsx"
echo 'export default function ServicesPage() { return <div>Services</div> }' > "app/(marketing)/services/page.tsx"
echo 'export default function AboutPage() { return <div>About</div> }' > "app/(marketing)/about/page.tsx"
echo 'export default function BookingPage() { return <div>Booking</div> }' > "app/(marketing)/booking/page.tsx"
echo 'export default function AustinPage() { return <div>Austin</div> }' > "app/(marketing)/austin/page.tsx"
What is a route group?
The parentheses in (marketing) make this a Next.js route group. It organizes files without affecting the URL. The page at app/(marketing)/services/page.tsx serves at /services, not /(marketing)/services.
- Confirm the files exist by running:
ls app/(marketing)/ app/(marketing)/services/ app/(marketing)/about/ app/(marketing)/booking/ app/(marketing)/austin/
- You should see page.tsx listed in each directory.
Directory creation failed on Windows?
The mkdir -p and echo commands above work in Git Bash, WSL, or PowerShell 7+. If you are using Command Prompt, create the folders and files manually through your editor's file explorer.
Help me create the directory structure on Windows.
Create the root layout and verify the dev server
The root layout wraps every page in the app. It sets up the navigation, footer, chat widget, and loads the Cloudflare Turnstile anti-abuse script.
- First, create placeholder component files so the layout can compile. Create components/navigation.tsx with this content:
// Placeholder navigation component - full implementation in a later step
export function Navigation() {
return (
<nav className="px-4 py-4 border-b">
<span className="font-bold">Apex AI Advisory</span>
</nav>
);
}
- Create components/footer.tsx with this content:
// Placeholder footer component - full implementation in a later step
export function Footer() {
return (
<footer className="px-4 py-8 border-t text-sm text-muted-foreground">
<p>Apex AI Advisory - Austin, TX</p>
</footer>
);
}
- Create components/chat-sheet.tsx with this content:
// Placeholder chat component - full implementation in the chat step
"use client";
export function ChatSheet() {
return null;
}
Why create placeholder components?
The root layout imports Navigation, Footer, and ChatSheet. Without these files, the dev server would crash on a missing module error. Placeholders let you verify the layout compiles now. You will replace them with full implementations in later steps.
- Now replace the contents of app/layout.tsx with the full root layout:
import type { Metadata } from "next";
import { Inter } from "next/font/google";
import Script from "next/script";
import "./globals.css";
import { Navigation } from "@/components/navigation";
import { Footer } from "@/components/footer";
import { ChatSheet } from "@/components/chat-sheet";
const inter = Inter({ subsets: ["latin"] });
export const metadata: Metadata = {
title: "Apex AI Advisory | AI Strategy for Texas Businesses",
description:
"Solo AI advisory firm helping Texas SMBs implement AI strategy. Free 30-minute audit. Serving Austin, Houston, Dallas, Fort Worth, San Antonio, El Paso.",
};
export default function RootLayout({
children,
}: {
children: React.ReactNode;
}) {
return (
<html lang="en">
<body className={inter.className}>
<Navigation />
<main className="min-h-screen">{children}</main>
<Footer />
<ChatSheet />
<Script
src="https://challenges.cloudflare.com/turnstile/v0/api.js"
strategy="lazyOnload"
/>
</body>
</html>
);
}
What does this layout do?
- Loads the Inter font from Google Fonts for consistent typography.
- Wraps all page content with the Navigation bar, a <main> container, and Footer.
- Renders the ChatSheet component (which will become the floating AI chat widget).
- Lazy-loads the Cloudflare Turnstile script for anti-spam protection on forms.
- Sets page metadata (title and description) for SEO.
- Save app/layout.tsx.
- Start the dev server to verify everything compiles by running:
pnpm dev
- Open http://localhost:3000 in your browser.
- You should see the placeholder navigation bar with "Apex AI Advisory" and the text "Home" in the page body.
Dev server won't start?
- If you see a "Module not found" error for @/components/navigation, make sure your placeholder component files are in components/ at the project root (not inside app/).
- If the page loads but styles look broken, confirm app/globals.css still has @import "tailwindcss" at the top.
- If port 3000 is already in use, the terminal will show an alternative port. Use that URL instead.
My Next.js dev server is failing to start. Help me debug.
✔️ Awesome, I've got everything!
Great. Double check you have saved both wrangler.jsonc and app/layout.tsx. Your dev server should be running and showing the placeholder page.
ⓧ I'd like to double check the full code
Here is the full wrangler.jsonc for comparison:
{
"$schema": "node_modules/wrangler/config-schema.json",
"main": ".open-next/worker.js",
"name": "apex-ai-advisory",
"compatibility_date": "2026-05-08",
"compatibility_flags": ["nodejs_compat"],
"assets": {
"directory": ".open-next/assets",
"binding": "ASSETS"
}
}
And the full app/layout.tsx:
import type { Metadata } from "next";
import { Inter } from "next/font/google";
import Script from "next/script";
import "./globals.css";
import { Navigation } from "@/components/navigation";
import { Footer } from "@/components/footer";
import { ChatSheet } from "@/components/chat-sheet";
const inter = Inter({ subsets: ["latin"] });
export const metadata: Metadata = {
title: "Apex AI Advisory | AI Strategy for Texas Businesses",
description:
"Solo AI advisory firm helping Texas SMBs implement AI strategy. Free 30-minute audit. Serving Austin, Houston, Dallas, Fort Worth, San Antonio, El Paso.",
};
export default function RootLayout({
children,
}: {
children: React.ReactNode;
}) {
return (
<html lang="en">
<body className={inter.className}>
<Navigation />
<main className="min-h-screen">{children}</main>
<Footer />
<ChatSheet />
<Script
src="https://challenges.cloudflare.com/turnstile/v0/api.js"
strategy="lazyOnload"
/>
</body>
</html>
);
}
Your foundation is solid. You have a Next.js project running locally with the Cloudflare Workers adapter, a component library, custom design tokens, and a clean directory structure ready for real pages. Next up, you will build the core marketing pages and a geo-targeted landing page with structured data.
Build Core Pages and Geo-Targeted Landing Page
Your scaffold is wired up with navigation, footer, and design tokens. Now you need to fill those placeholder page files with real content that converts visitors into leads.
In this step, you will build five pages: a Home page with a hero and services grid, a Services page with productized offers, an About page with your founder story, a Booking page with a Cal.com embed, and an Austin geo-targeted landing page with Schema.org structured data for organic search.
In this step, get ready to:
- Build the Home page with a hero section, services grid, and lead form placeholder.
- Build the Services, About, and Booking pages with Cal.com scheduling embed.
- Build the Austin geo-targeted landing page with Schema.org LocalBusiness JSON-LD.
Create a placeholder lead form component
The Home and Austin pages import a LeadForm component that you will build fully in Step 6. For now, you need a minimal placeholder so the pages render without errors.
- Create a new file at components/lead-form.tsx inside your apex-ai-advisory project folder and paste this temporary placeholder:
"use client";
export function LeadForm({ sourcePage }: { sourcePage: string }) {
return (
<p className="text-center text-muted-foreground">
Lead capture form for {sourcePage} coming soon.
</p>
);
}
Why a placeholder?
The full LeadForm with Turnstile anti-spam and Neon database writes is built in Step 6. This stub exports the same interface so your pages compile and render now.
Build the Home page
The Home page is your lead-generation surface. It follows a classic conversion structure: hero with a single clear CTA, a services grid to build credibility, and a lead form for visitors not ready to book.
- Open app/(marketing)/page.tsx and replace the placeholder content with this full Home page component:
import { Button } from "@/components/ui/button";
import { Card, CardHeader, CardTitle, CardDescription } from "@/components/ui/card";
import { LeadForm } from "@/components/lead-form";
import { ArrowRight, Bot, TrendingUp, Shield } from "lucide-react";
import Link from "next/link";
export default function HomePage() {
return (

<LeadForm sourcePage="home" />
</div>
</section>
</div>
);
}
What does this code do?
- The hero section uses your navy-950 background with cream text, an amber CTA button linking to /booking, and a trust line listing the Texas cities you serve.
- The services grid renders three shadcn/ui Cards with Lucide icons (Bot, TrendingUp, Shield) in a responsive 3-column layout.
- The lead form section at the bottom catches visitors who are interested but not ready to book a call yet.
- Save app/(marketing)/page.tsx.
- Open your browser to http://localhost:3000. You should see a dark navy hero with the headline "AI Strategy for Texas Businesses", an amber "Book Your Free 30-Min Audit" button, and three white service cards below.
Page not rendering?
- If you see a module not found error for lead-form, make sure you created the placeholder at components/lead-form.tsx (not inside the app directory).
- If icons are missing, confirm lucide-react is installed by checking your package.json dependencies.
- Why isn't my Home page rendering correctly?
Build the Services, About, and Booking pages
These three pages complete the core site structure. Each is a self-contained marketing page with its own metadata for SEO.
- Open app/(marketing)/services/page.tsx and replace the placeholder with this Services page component:
import type { Metadata } from "next";
import { Card, CardHeader, CardTitle, CardDescription, CardContent } from "@/components/ui/card";
import { Button } from "@/components/ui/button";
import { ArrowRight } from "lucide-react";
import Link from "next/link";
export const metadata: Metadata = {
title: "Services | Apex AI Advisory",
description: "AI consulting services for Texas businesses. Free audit, setup engagements, and monthly retainers.",
};
export default function ServicesPage() {
return (

}
What does this code do?
Each service is a shadcn/ui Card with a title, description, and detailed content. The Free Audit card includes a CTA button linking to /booking. The exported metadata object sets the page title and description for search engines.
- Save app/(marketing)/services/page.tsx.
- Now open app/(marketing)/about/page.tsx and replace the placeholder with this About page component:
import type { Metadata } from "next";
export const metadata: Metadata = {
title: "About | Apex AI Advisory",
description: "30 years of engineering leadership, now helping Texas businesses implement AI.",
};
export default function AboutPage() {
return (
<div className="px-4 py-16 max-w-3xl mx-auto">
<h1 className="text-4xl font-bold text-center mb-8">About Apex AI Advisory</h1>
<div className="prose prose-lg mx-auto">
<p>
After 30 years leading engineering teams at one of the world's largest
technology companies, I saw the same pattern over and over: the
businesses that win are the ones that adopt new technology before their
competitors figure it out.
</p>
<p>
AI is that technology right now. But most small and medium businesses
in Texas are drowning in hype and paralyzed by choice. They do not
need another chatbot demo. They need someone who has built systems at
scale to sit down with them and say: "Here is what will actually work
for your business, and here is how to implement it."
</p>
<p>
That is what Apex AI Advisory does. No jargon. No slides full of
buzzwords. Just practical AI implementations that save time, reduce
costs, and help you grow.
</p>
<h2>The Approach</h2>
<ul>
<li>Start with the business problem, not the technology</li>
<li>Recommend only what delivers measurable ROI within 90 days</li>
<li>Build systems that your team can maintain without us</li>
<li>Be honest when AI is not the right answer</li>
</ul>
<h2>Serving Texas</h2>
<p>
Based in Austin with clients across Houston, Dallas, Fort Worth, San
Antonio, and El Paso. Available for in-person and remote engagements.
</p>
</div>
</div>
);
}
What does this code do?
The About page uses Tailwind's prose class for clean typographic formatting. The founder story establishes credibility (30 years, systems at scale). The approach bullets set expectations for how the firm operates.
- Save app/(marketing)/about/page.tsx.
- Now open app/(marketing)/booking/page.tsx and replace the placeholder with this Booking page component:
import type { Metadata } from "next";
export const metadata: Metadata = {
title: "Book a Free AI Audit | Apex AI Advisory",
description: "Schedule your free 30-minute AI audit with Apex AI Advisory.",
};
export default function BookingPage() {
return (
<div className="px-4 py-16 max-w-4xl mx-auto">
<h1 className="text-3xl font-bold text-center mb-4">
Book Your Free 30-Minute AI Audit
</h1>
<p className="text-center text-muted-foreground mb-8">
Pick a time that works for you. We will meet on Google Meet to discuss
your business and identify AI opportunities.
</p>
<div className="w-full">
<iframe
src="https://cal.com/[[CALUSERNAME="your Cal.com username"]]/free-ai-audit?embed=true&theme=light"
className="w-full h-[600px] border-0 rounded-lg"
title="Book a free AI audit"
/>
</div>
</div>
);
}
What does this code do?
The Booking page embeds your Cal.com scheduling widget as an inline iframe. The embed URL points to the "Free 30-Min AI Audit" event type you created in Step 1. The ?embed=true&theme=light query params tell Cal.com to render its lightweight embedded view with a light theme.
- Save app/(marketing)/booking/page.tsx.
- Refresh your browser and navigate to http://localhost:3000/services. You should see "Our Services" as the heading with three stacked service cards below.
- Navigate to /about. You should see the founder story text and approach bullet points.
- Navigate to /booking. You should see the heading and a Cal.com iframe loading your scheduling widget.
Cal.com embed not loading?
- Make sure you replaced the username placeholder in the iframe src with your actual Cal.com username. You can find it in your Cal.com profile URL.
- If the iframe loads but shows "Event not found", confirm that your event type slug is free-ai-audit (check under Event Types in your Cal.com dashboard).
- Why is my Cal.com embed not loading in the Next.js iframe?
Build the Austin geo-targeted landing page
Geo-targeted landing pages help your site rank for local search queries like "AI consulting Austin TX." The key ingredient is JSON-LD structured data that tells search engines exactly what business you are, where you operate, and what service you provide.
This Austin page demonstrates the pattern for additional geo pages (Houston, Dallas, etc.) in Phase 2.
- Open app/(marketing)/austin/page.tsx and replace the placeholder with this geo-targeted landing page:
import type { Metadata } from "next";
import { Button } from "@/components/ui/button";
import { LeadForm } from "@/components/lead-form";
import { ArrowRight } from "lucide-react";
import Link from "next/link";
export const metadata: Metadata = {
title: "AI Advisory Austin TX | Apex AI Advisory",
description:
"AI strategy consulting for Austin, Texas small and medium businesses. Free 30-minute audit available.",
};
export default function AustinPage() {
return (

areaServed: {
"@type": "City",

);
}
What does the JSON-LD do?
- The script tag with type application/ld+json injects Schema.org structured data into the page head. Search engines parse this to understand your business entity.
- @type: LocalBusiness tells Google this is a real local business, not just a generic webpage. This unlocks local pack results and knowledge panels.
- areaServed narrows the geographic scope to Austin, Texas. The url points to your deployed Workers domain for this specific landing page.
- Save app/(marketing)/austin/page.tsx.
- Navigate to http://localhost:3000/austin. You should see a dark hero with the headline "AI Advisory for Austin, Texas Businesses" and an amber CTA button.
- Right-click the page, select View Page Source, and search for ld+json. You should see the LocalBusiness structured data embedded in the HTML.
Don't see the JSON-LD in page source?
- Make sure you are using View Page Source (shows rendered HTML), not DevTools Elements (shows the live DOM). The script tag with structured data should appear in the raw HTML response.
- Check that the script tag uses dangerouslySetInnerHTML with a __html key containing JSON.stringify(). If the JSON-LD object is malformed, Next.js may silently skip it.
- Why is my Schema.org JSON-LD not appearing in the page source?

Your marketing pages are live and browseable. Next up, you will build the streaming AI chat endpoint that makes the site interactive and starts pre-qualifying leads before they ever book a call.
Build the Streaming AI Chat Agent
Your marketing pages are live, but visitors can only read. The core differentiator of this system is an AI chat agent that pre-qualifies prospects in real time, streaming responses as the model thinks.
In this step, you will build a streaming Route Handler powered by the Anthropic SDK, a sliding panel chat UI using shadcn/ui Sheet, and wire them together with Cloudflare Turnstile anti-abuse validation on the first message.
In this step, get ready to:
- Create a streaming AI endpoint that validates Turnstile tokens and streams Claude responses as Server-Sent Events.
- Build a ChatSheet component with message history, streaming rendering, and a persistent floating trigger button.
- Test the full chat flow locally from opening the panel to seeing a streaming AI response.
Create the system prompt and route configuration
The system prompt defines how the AI agent behaves. It sets guardrails (no legal advice, no off-topic answers) and domain context (Texas-focused, six cities served) so Claude responds appropriately to every prospect.
- Create a new file at app/api/chat/route.ts.
- Add the following imports, runtime declaration, and system prompt:
import Anthropic from "@anthropic-ai/sdk";
import { NextRequest } from "next/server";
export const runtime = "edge";
const SYSTEM_PROMPT = `You are the AI assistant for Apex AI Advisory, a solo-operated AI consulting firm serving Texas small and medium businesses. Your role is to pre-qualify prospects by understanding their business and AI needs.
Guidelines:
- Be warm, professional, and concise. Use plain English at a 7th-grade reading level.
- Ask about their business type, size, current pain points, and what they have tried with AI.
- When a prospect shows buying intent (asks about pricing, timelines, or next steps), suggest booking a free 30-minute audit at /booking.

- If asked about topics unrelated to AI consulting for businesses, politely redirect.
- You serve Austin, Houston, Dallas, Fort Worth, San Antonio, and El Paso.
Respond in 2-3 sentences unless the user asks for detail.`;
What does this code do?
The runtime = "edge" declaration tells Next.js to run this Route Handler on the edge runtime. This is required for Cloudflare Workers deployment.
The system prompt acts as the agent's "personality and rulebook." It constrains what Claude will and won't discuss, injects domain knowledge (Texas cities, service types), and sets response length expectations.
- Save app/api/chat/route.ts.
Add the POST handler with Turnstile validation and streaming
The POST handler is the core logic. It validates the visitor's Turnstile token to prevent abuse, then streams Claude's response as Server-Sent Events so the UI can render text incrementally.
- In app/api/chat/route.ts, add the POST handler function below the SYSTEM_PROMPT constant:
export async function POST(request: NextRequest) {
const { messages, turnstileToken } = await request.json();
// Validate Turnstile token on first message
if (turnstileToken) {
const verifyResponse = await fetch(
"https://challenges.cloudflare.com/turnstile/v0/siteverify",
{
method: "POST",
headers: { "Content-Type": "application/json" },
body: JSON.stringify({
secret: process.env.TURNSTILE_SECRET_KEY,
response: turnstileToken,
}),
}
);
const verifyResult = await verifyResponse.json();
if (!verifyResult.success) {
return new Response(JSON.stringify({ error: "Verification failed" }), {
status: 403,
headers: { "Content-Type": "application/json" },
});
}
}
const client = new Anthropic({ apiKey: process.env.ANTHROPIC_API_KEY });
// Stream Claude's response using the Anthropic SDK
const stream = await client.messages.stream({
model: "claude-sonnet-4-20250514",
max_tokens: 300,
system: SYSTEM_PROMPT,
messages: messages.map((m: { role: string; content: string }) => ({
role: m.role as "user" | "assistant",
content: m.content,
})),
});
// Convert the SDK stream into a Server-Sent Events response
const encoder = new TextEncoder();
const readable = new ReadableStream({
async start(controller) {
for await (const event of stream) {
if (
event.type === "content_block_delta" &&
event.delta.type === "text_delta"
) {
controller.enqueue(
encoder.encode(`data: ${JSON.stringify({ text: event.delta.text })}\n\n`)
);
}
}
controller.enqueue(encoder.encode("data: [DONE]\n\n"));
controller.close();
},
});
return new Response(readable, {
headers: {
"Content-Type": "text/event-stream",
"Cache-Control": "no-cache",
Connection: "keep-alive",
},
});
}
What does this code do?
- The Turnstile validation block sends the visitor's token to Cloudflare's siteverify endpoint. If it fails, the handler returns a 403 immediately. The token is only present on the first message (per session), so subsequent messages skip this check.
- The client.messages.stream() call initiates a streaming request to Claude. The model responds incrementally with content_block_delta events containing partial text.
- The ReadableStream wraps each text delta in SSE format (data: {...}\n\n) and emits a [DONE] sentinel when the stream finishes. The client uses this to know when to stop reading.
- Save app/api/chat/route.ts.

Build the ChatSheet component
The chat UI is a Sheet panel that slides in from the right. It manages message state, handles Turnstile validation on the first send, reads the SSE stream from your Route Handler, and renders each token as it arrives.
- Open components/chat-sheet.tsx (this file already exists as a placeholder from the scaffold step).
- Replace its entire contents with the following component:
"use client";
import { useState, useRef, useEffect } from "react";
import { Sheet, SheetContent, SheetTrigger } from "@/components/ui/sheet";
import { Button } from "@/components/ui/button";
import { Input } from "@/components/ui/input";

const [input, setInput] = useState("");
const [streaming, setStreaming] = useState(false);
const [verified, setVerified] = useState(false);
const messagesEndRef = useRef<HTMLDivElement>(null);
useEffect(() => {
messagesEndRef.current?.scrollIntoView({ behavior: "smooth" });
}, [messages]);
async function sendMessage() {

What does this component do?
- The hidden #chat-turnstile div is the render target for Turnstile's interaction-only challenge. It fires once on the first message, gets a token, and never bothers the user again.
- The sendMessage function orchestrates the full flow: add the user message to state, get a Turnstile token (first time only), POST to your Route Handler, then read the SSE stream token by token and update the assistant message in real time.
- The SheetTrigger renders as a fixed amber circle in the bottom-right corner of every page. Tapping it opens the Sheet panel.
- The footer includes a phone fallback link and an "AI-powered" disclosure for transparency.
- Save components/chat-sheet.tsx.

Configure environment variables and test the flow
Your Route Handler reads three environment variables at runtime. For local development, Next.js loads these from a .env.local file in the project root.
- Create a file named .env.local in the root of your apex-ai-advisory folder.
- Add the following three variables, replacing the placeholder values with your real keys:
ANTHROPIC_API_KEY=your-anthropic-api-key-here
TURNSTILE_SECRET_KEY=your-turnstile-secret-key-here
NEXT_PUBLIC_TURNSTILE_SITE_KEY=your-turnstile-site-key-here
Where do I find these values?
- ANTHROPIC_API_KEY is the API key from your Anthropic console (starts with sk-ant-).
- TURNSTILE_SECRET_KEY is the secret key from your Cloudflare Turnstile widget (visible in the Cloudflare dashboard under Turnstile).
- NEXT_PUBLIC_TURNSTILE_SITE_KEY is the site key from the same Turnstile widget. The NEXT_PUBLIC_ prefix exposes it to the browser (which is safe for site keys).
Add localhost to your Turnstile widget
In the Cloudflare dashboard, open your Turnstile widget settings and add localhost to the list of allowed hostnames. Without this, Turnstile validation will fail during local development.
- Save .env.local.
- Start the dev server by running:
pnpm dev
- Open http://localhost:3000 in your browser.
- Click the amber circle button in the bottom-right corner to open the chat panel.
- Type a message like What services do you offer? and press Enter.
You should see the assistant's response appear token by token in the chat panel. The response will be 2-3 sentences about Apex AI Advisory's services.
Chat not streaming or returning 403?
- A 403 means Turnstile validation failed. Confirm you added localhost to the allowed hostnames in your Cloudflare Turnstile widget settings.
- If the stream never starts, check that your ANTHROPIC_API_KEY in .env.local is correct and has available credits.
- If the Turnstile script isn't loading, make sure the Turnstile script tag is present in your root layout's <body>. It should use strategy="lazyOnload".
help me debug my streaming chat endpoint returning errors
Your AI chat agent is live. Visitors can ask questions and get streamed responses without leaving the page. Next up, you will build the lead capture pipeline that writes prospect data into Neon Postgres.
Build the Lead Capture Pipeline
Your site has pages, an AI chat agent, and scheduling integration. But none of that matters if you cannot capture interested visitors as leads when they are not ready to book a call yet.
In this step, you will build a complete lead capture pipeline. A visitor fills out a form, Cloudflare Turnstile validates they are human, and their information lands in your Neon Postgres database. Zero spam. Zero friction.
In this step, get ready to:
- Create the database schema in Neon with tables for leads, chat sessions, and knowledge base chunks.
- Build a lead capture form component with Turnstile anti-spam protection.
- Wire the form into your Home and Austin pages, then test the full flow end-to-end.
Create the database schema in Neon
Before your lead form can save data, you need tables in your Neon database to receive it. You will also create tables for chat sessions and a knowledge base (used in the Secret Mission).
- Create the schema file at docs/schema/database-schema.sql in your project and paste the following SQL:
-- Apex AI Advisory Database Schema
-- Run this in Neon SQL Editor after enabling pgvector
CREATE EXTENSION IF NOT EXISTS vector;
CREATE TABLE leads (
id SERIAL PRIMARY KEY,
name TEXT NOT NULL,
email TEXT NOT NULL,
company TEXT,
message TEXT,
source_page TEXT NOT NULL,
created_at TIMESTAMPTZ NOT NULL DEFAULT NOW()
);
CREATE TABLE chat_sessions (
id UUID PRIMARY KEY DEFAULT gen_random_uuid(),
lead_id INTEGER REFERENCES leads(id),
started_at TIMESTAMPTZ NOT NULL DEFAULT NOW(),
messages JSONB NOT NULL DEFAULT '[]'::jsonb
);
-- For Secret Mission: RAG knowledge base
CREATE TABLE kb_chunks (
id SERIAL PRIMARY KEY,
content TEXT NOT NULL,
embedding vector(1536),
source_page TEXT NOT NULL,
chunk_index INTEGER NOT NULL,
created_at TIMESTAMPTZ NOT NULL DEFAULT NOW()
);
CREATE INDEX ON kb_chunks USING ivfflat (embedding vector_cosine_ops) WITH (lists = 10);
What does this schema do?
- leads stores every form submission with the visitor's name, email, company, message, and which page they came from.
- chat_sessions tracks AI chat conversations as JSONB, linked to a lead when one exists.
- kb_chunks holds text chunks with 1536-dimension vector embeddings for the RAG Secret Mission. The ivfflat index speeds up cosine similarity searches.
Now you need to run this SQL against your live Neon database.
- Open the Neon Console at https://console.neon.tech.
- Select your apex-ai-advisory project.
- Click SQL Editor in the left sidebar.
- Select your main branch and neondb database from the dropdowns.
- Paste the entire contents of database-schema.sql into the editor.
- Click Run.
You should see multiple result tabs confirming each statement executed successfully. The last result confirms the index creation.
Seeing an error about the vector extension?
If you see ERROR: type "vector" does not exist, the pgvector extension did not enable properly. Make sure the CREATE EXTENSION IF NOT EXISTS vector statement ran first. Try running that line alone, then run the rest of the SQL.
Help me fix my Neon pgvector setup
Build the lead form component and API route
The lead capture pipeline has two parts. A client-side form component collects user input and includes a Turnstile widget for bot protection. A server-side Route Handler validates the token and writes to Neon.
- Create the file components/lead-form.tsx and paste the following code:
"use client";
import { useState, useRef } from "react";
import { Button } from "@/components/ui/button";
import { Input } from "@/components/ui/input";
import { Textarea } from "@/components/ui/textarea";
import { CheckCircle } from "lucide-react";
export function LeadForm({ sourcePage }: { sourcePage: string }) {
const [submitted, setSubmitted] = useState(false);
const [loading, setLoading] = useState(false);
const containerRef = useRef<HTMLDivElement>(null);
async function handleSubmit(e: React.FormEvent<HTMLFormElement>) {
e.preventDefault();
setLoading(true);
const form = e.currentTarget;
const formData = new FormData(form);
// Get Turnstile token from the hidden input injected by the widget
const turnstileToken = formData.get("cf-turnstile-response") as string;
const response = await fetch("/api/leads", {
method: "POST",
headers: { "Content-Type": "application/json" },
body: JSON.stringify({
name: formData.get("name"),
email: formData.get("email"),
company: formData.get("company"),
message: formData.get("message"),
turnstileToken,
sourcePage,
}),
});
if (response.ok) {
setSubmitted(true);
}
setLoading(false);
}
if (submitted) {
return (
<div className="text-center py-8">
<CheckCircle className="h-12 w-12 text-green-500 mx-auto mb-4" />
<p className="text-lg font-medium">Thanks! We will be in touch within 24 hours.</p>
</div>
);
}
return (
<form onSubmit={handleSubmit} className="space-y-4">
<Input name="name" placeholder="Your name" required />
<Input name="email" type="email" placeholder="Work email" required />
<Input name="company" placeholder="Company name" />
<Textarea name="message" placeholder="Tell us about your business and AI goals" rows={4} />
<div
ref={containerRef}
className="cf-turnstile"
data-sitekey={process.env.NEXT_PUBLIC_TURNSTILE_SITE_KEY}
data-theme="light"
data-size="flexible"
/>
<Button type="submit" className="w-full" disabled={loading}>
{loading ? "Sending..." : "Get in Touch"}
</Button>
</form>
);
}
What does this component do?
- The sourcePage prop tracks which page the lead came from (home, austin, etc.) so you can measure conversion by page.
- The cf-turnstile div renders Cloudflare's invisible challenge widget. It injects a hidden input named cf-turnstile-response with the verification token.
- On success, the form swaps to a green checkmark confirmation. The token is sent to your API but never stored.
- Save components/lead-form.tsx.
You will not see a change yet. The form needs a server-side API route to submit to.
- Create the file app/api/leads/route.ts and paste the following code:
import { neon } from "@neondatabase/serverless";
import { NextRequest, NextResponse } from "next/server";
export const runtime = "edge";
export async function POST(request: NextRequest) {
const { name, email, company, message, turnstileToken, sourcePage } =
await request.json();
// Validate Turnstile (token is verified then discarded, never stored)
const verifyResponse = await fetch(
"https://challenges.cloudflare.com/turnstile/v0/siteverify",
{
method: "POST",
headers: { "Content-Type": "application/json" },
body: JSON.stringify({
secret: process.env.TURNSTILE_SECRET_KEY,
response: turnstileToken,
}),
}
);
const verifyResult = await verifyResponse.json();
if (!verifyResult.success) {
return NextResponse.json(
{ error: "Verification failed" },
{ status: 403 }
);
}
// Insert into Neon
const sql = neon(process.env.NEON_DATABASE_URL!);
await sql`
INSERT INTO leads (name, email, company, message, source_page, created_at)
VALUES (${name}, ${email}, ${company}, ${message}, ${sourcePage}, NOW())
`;
return NextResponse.json({ success: true });
}
What does this route do?
- runtime = "edge" means this runs on Cloudflare Workers at the edge, not in a Node.js container.
- It validates the Turnstile token by calling Cloudflare's siteverify endpoint with your secret key. If the token is invalid or missing, it returns a 403.
- neon() from @neondatabase/serverless creates an HTTP-based SQL client. It uses tagged template literals to safely parameterize values (preventing SQL injection).
- Save app/api/leads/route.ts.
TypeScript errors about NEON_DATABASE_URL?
The ! after process.env.NEON_DATABASE_URL! tells TypeScript the variable is defined. If you see type errors, make sure you have the environment variable set in a .env.local file for local development (you will configure production variables in the next step during deployment).

Wire the lead form into your pages and test
The LeadForm component exists, but it is not imported on any page yet. You need to add it to the Home page and the Austin geo page where visitors who are not ready to book can still leave their details.
- Open app/(marketing)/page.tsx.
- Add this import near the top of the file, alongside your other imports:
import { LeadForm } from "@/components/lead-form";
- Add this section at the bottom of the component's return, after the Services Grid section and before the closing </div>:
{/* Lead Form */}
<section className="px-4 py-16 bg-cream-50">
<div className="max-w-xl mx-auto">
<h2 className="text-2xl font-bold text-center mb-8">
Not ready to book? Tell us about your business.
</h2>
<LeadForm sourcePage="home" />
</div>
</section>
- Save app/(marketing)/page.tsx.
- Open app/(marketing)/austin/page.tsx.
- Add the LeadForm import near the top of the file:
import { LeadForm } from "@/components/lead-form";
- Add this section at the bottom of the component's return, after the hero section and before the closing </div> of the flex container:
<section className="px-4 py-16 max-w-xl mx-auto">
<h2 className="text-2xl font-bold text-center mb-8">
Get in touch with our Austin team
</h2>
<LeadForm sourcePage="austin" />
</section>
- Save app/(marketing)/austin/page.tsx.
Now test the full pipeline end-to-end.
- Make sure your dev server is running (pnpm dev).
- Open http://localhost:3000 in your browser.
- Scroll to the bottom of the Home page. You should see the lead form with fields for name, email, company, and message.
- Fill in test data and click Get in Touch.
- After submission, you should see a green checkmark with the text "Thanks! We will be in touch within 24 hours."
- Go back to the Neon Console, open the SQL Editor, and run:
SELECT * FROM leads;
You should see your test submission with the name, email, and source_page set to home.
What about the chat agent suggesting bookings?
Your AI chat agent's system prompt already includes instructions to suggest booking a call at /booking when a user shows engagement intent. Try asking the chat agent about pricing or next steps. It should guide the visitor toward the booking page.
Form submits but no data in Neon?
Make sure you have a .env.local file in your project root with NEON_DATABASE_URL set to your Neon connection string. Also verify TURNSTILE_SECRET_KEY and NEXT_PUBLIC_TURNSTILE_SITE_KEY are set. Restart your dev server after adding environment variables.

Your lead capture pipeline is live. Visitors can submit their details, Turnstile blocks bots, and Neon stores everything for follow-up. Next up, you will deploy this entire system to Cloudflare Workers and set up a CI pipeline for continuous delivery.
Deploy to Cloudflare Workers and Set Up CI
Your application is fully built. Every page renders, the chat streams responses, and the lead form writes to your database. But all of that only works on localhost. It is time to ship this to production.
In this step, you will deploy the entire system to Cloudflare Workers at zero ongoing cost. Then you will create a GitHub Actions CI/CD pipeline so every future push is automatically linted, type-checked, and built before it reaches production.
In this step, get ready to:
- Deploy your Next.js app to Cloudflare Workers with environment variables configured.
- Create a GitHub Actions CI workflow with lint, typecheck, and build jobs.
- Authorize your Turnstile widget for the live domain and verify the full system end-to-end.
Configure environment variables and deploy to Cloudflare Workers
Your application uses four environment variables at runtime. Cloudflare Workers needs each of them set in its dashboard before the deployed code can access your API key, database, and Turnstile secrets.
- Open the Cloudflare dashboard in your browser.
- Navigate to Workers & Pages in the left sidebar.
- Click on the apex-ai-advisory Worker. If you have not deployed yet, you will create these variables after the first deploy.
- Click Settings, then Variables.
- Under Environment Variables, click Add variable and add each of the following:
- ANTHROPIC_API_KEY = your Anthropic API key.
- NEON_DATABASE_URL = your Neon connection string (the one you copied earlier).
- TURNSTILE_SECRET_KEY = your Turnstile secret key.
- NEXT_PUBLIC_TURNSTILE_SITE_KEY = your Turnstile site key.
- Click Encrypt next to each secret value (ANTHROPIC_API_KEY, NEON_DATABASE_URL, TURNSTILE_SECRET_KEY) to protect them.
- Click Save and deploy.
Why encrypt some variables but not others?
NEXT_PUBLIC_TURNSTILE_SITE_KEY is exposed to the browser by design (it is a public key that identifies your widget). The other three contain secrets that should never leave the server. Encrypting them means even Cloudflare dashboard users cannot read the values after saving.
Now deploy the application. The OpenNext adapter builds your Next.js app into a Cloudflare Worker bundle.
- Deploy your application to Cloudflare Workers by running this command:
pnpm run deploy
What does this command do?
The deploy script runs opennextjs-cloudflare build (compiles your Next.js app into Worker-compatible output in .open-next/) followed by opennextjs-cloudflare deploy (pushes the bundle to Cloudflare's edge network).
The deploy command will output your live URL. It follows the pattern apex-ai-advisory.<your-subdomain>.workers.dev.
- Open the URL in your browser. You should see your Home page with the hero section and services grid.
- Click through to /services, /about, and /booking to verify all pages render.
- On the /booking page, confirm the Cal.com embed loads and shows your availability.
Deploy failing with an error?
If you see an authentication error, run npx wrangler login first to authenticate your terminal with your Cloudflare account.
If the build step fails, make sure wrangler.jsonc has nodejs_compat in its compatibility_flags array. Without this, Node.js APIs used by Next.js will not work on Cloudflare.

Create a GitHub Actions CI workflow
A CI pipeline catches broken code before it reaches production. Every push to main will trigger three quality gates: linting, type checking, and a full build.
- Create the directory path .github/workflows/ inside your apex-ai-advisory project folder by running:
mkdir -p .github/workflows
- Create a new file called ci.yml inside .github/workflows/ and paste the following:
name: CI
on:
push:
branches: [main]
pull_request:
branches: [main]
jobs:
check:
runs-on: ubuntu-latest
steps:
- uses: actions/checkout@v4
- uses: pnpm/action-setup@v4
with:
version: 9
- uses: actions/setup-node@v4
with:
node-version: 20
cache: pnpm
- run: pnpm install --frozen-lockfile
- run: pnpm lint
- run: pnpm tsc --noEmit
- run: pnpm run build
env:
ANTHROPIC_API_KEY: ${{ secrets.ANTHROPIC_API_KEY }}
NEON_DATABASE_URL: ${{ secrets.NEON_DATABASE_URL }}
TURNSTILE_SECRET_KEY: ${{ secrets.TURNSTILE_SECRET_KEY }}
NEXT_PUBLIC_TURNSTILE_SITE_KEY: ${{ vars.NEXT_PUBLIC_TURNSTILE_SITE_KEY }}
What does this workflow do?
This workflow triggers on every push or pull request to main. It sets up pnpm 9 and Node 20, installs dependencies from the lockfile, then runs three sequential checks.
- pnpm lint runs Next.js ESLint rules to catch code quality issues.
- pnpm tsc --noEmit type-checks the entire project without producing output files.
- pnpm run build runs the OpenNext build to verify the app compiles. Environment variables are injected from GitHub secrets so the build can resolve all imports.
- Save .github/workflows/ci.yml.
Next, configure the secrets and variables that the CI workflow references. GitHub needs these to run the build step successfully.
- Open your apex-ai-advisory repository on GitHub in your browser.
- Click Settings in the repository's top navigation bar.
- In the left sidebar, expand Secrets and variables, then click Actions.
- Click New repository secret and add each of the following three secrets:
- Name: ANTHROPIC_API_KEY, Value: your Anthropic API key.
- Name: NEON_DATABASE_URL, Value: your Neon connection string.
- Name: TURNSTILE_SECRET_KEY, Value: your Turnstile secret key.
- Switch to the Variables tab (above the secrets list).
- Click New repository variable.
- Name: NEXT_PUBLIC_TURNSTILE_SITE_KEY, Value: your Turnstile site key.
Why a variable instead of a secret for the site key?
GitHub Actions distinguishes secrets (encrypted, never shown in logs) from variables (plain text, readable in workflow logs). The Turnstile site key is a public value embedded in your client-side HTML. Using vars. instead of secrets. makes it visible in build logs for easier debugging.
Now push all your code (including the new CI file) to GitHub to trigger the workflow.
- Commit and push your project by running these commands:
git add .
git commit -m "Add CI workflow and full application"
git push origin main
- On GitHub, click the Actions tab in your repository.
- You should see a workflow run in progress (or recently completed). Click on it to view the steps.
- All three steps (lint, typecheck, build) should show green checkmarks.
CI workflow failing?
If the lint step fails, run pnpm lint locally to see the exact issues. Fix them, commit, and push again.
If the build step fails with missing environment variable errors, double-check that the secret names in GitHub match exactly: ANTHROPIC_API_KEY, NEON_DATABASE_URL, TURNSTILE_SECRET_KEY. Names are case-sensitive.

Authorize the Turnstile hostname and run a final end-to-end test
Your Turnstile widget was created earlier, but it only allows challenges from hostnames you explicitly authorize. Now that you have a live workers.dev URL, you need to add it so the widget works on your deployed site.
- In the Cloudflare dashboard, navigate to Turnstile in the left sidebar.
- Click on your existing Turnstile widget to open its settings.
- Under Hostname Management, click Add hostname.
- Enter your Workers subdomain (e.g. apex-ai-advisory.your-subdomain.workers.dev) and save.
Find your exact Workers URL
If you are not sure of your exact subdomain, go to Workers & Pages in the Cloudflare dashboard. Your deployed Worker shows its full URL on its overview page.
Now run a full end-to-end test of the deployed site to verify every integration works in production.
- Open your live workers.dev URL in a fresh browser tab.
- Click the chat button (floating circle in the bottom-right corner).
- Type a message like "What services do you offer?" and press Enter.
- Verify the response streams in word by word (not all at once).
- Close the chat and scroll down to the lead form on the Home page.
- Fill in the form with test data and submit.
- Verify you see the green checkmark success message.
- Open the Neon console, click SQL Editor, and run:
SELECT * FROM leads ORDER BY created_at DESC LIMIT 1;
- You should see your test submission appear as the most recent row.
- Navigate to /booking on your live site and confirm the Cal.com calendar embed shows your availability.
Chat returns an error or lead form fails on the live site?
If the chat gives a generic error, your ANTHROPIC_API_KEY environment variable may be missing or incorrect in Cloudflare. Go to your Worker's Settings > Variables and verify the key is set.
If the lead form shows a 403 "Verification failed" error, the Turnstile hostname is not authorized. Make sure you added your exact workers.dev subdomain to the Turnstile widget's allowed hostnames.
help me debug my deployed Cloudflare Worker errors
Your system is live, protected by CI quality gates, and serving real traffic from Cloudflare's global edge network. Next up, the Secret Mission challenges you to make your AI chat agent smarter by grounding it in your actual content using RAG and pgvector.
Secret mission
RAG-Grounded Knowledge Base with pgvector
Your AI chat agent currently relies on a static system prompt to answer questions. What happens when a prospect asks about a specific service detail that is not in the prompt? Build a retrieval-augmented generation pipeline so the agent answers from your actual content, getting smarter with every page you add.
Clean Up Your Resources
Clean Up Your Resources
Decide whether to keep your resources running, pause them to come back later, or delete them entirely.
This project uses free tiers for Cloudflare Workers, Neon Postgres, Cal.com, and Turnstile. However, your deployed chat endpoint calls the Anthropic API on every message, which incurs pay-per-use charges if visitors interact with it.
Cost warning
Your live Cloudflare Workers site exposes the /api/chat endpoint, which calls the Anthropic API. Every visitor message costs tokens against your API key.
If you are not actively using the site, consider deleting the Worker or removing the ANTHROPIC_API_KEY environment variable from Cloudflare to disable the chat without taking the site down.
Resources you used:
- Cloudflare Workers deployment (apex-ai-advisory).
- Cloudflare Turnstile widget (sitekey and secret key).
- Neon Postgres project (apex-ai-advisory) with leads, chat_sessions, and kb_chunks tables.
- Cal.com account with Free 30-Min AI Audit event type.
- GitHub repository (apex-ai-advisory) with Actions CI pipeline.
- Local project folder on your Desktop.
- Anthropic API key (pay-per-use, stored in Cloudflare environment variables).
Keep everything running
No action needed. Choose this if you are still actively building or want visitors to interact with the live site.
- Your Cloudflare Worker stays live and serves the site at your workers.dev subdomain.
- Neon scales to zero when idle, so no compute charges accrue between requests.
- Cal.com bookings remain active and linked to your Google Calendar.
- Monitor your Anthropic API usage at console.anthropic.com to avoid unexpected charges from the chat endpoint.
Pause - I'll come back to this later
Shut down the live endpoint to prevent API charges while keeping all your code and data intact.
- In the Cloudflare dashboard, go to Workers & Pages, select apex-ai-advisory, then click Settings and remove the ANTHROPIC_API_KEY environment variable. This disables chat without deleting the Worker.
- Your Neon project stays in scale-to-zero mode and costs nothing while idle.
- Your GitHub repo and local files remain unchanged for when you return.
- To resume, re-add the ANTHROPIC_API_KEY environment variable and redeploy.
Delete - I don't want to use this again
Remove all project resources and start fresh. This is irreversible.
- In the Cloudflare dashboard, go to Workers & Pages, select apex-ai-advisory, click Settings, scroll down and click Delete.
- In the Cloudflare dashboard, go to Turnstile and delete the widget you created.
- In the Neon console, go to Projects, select apex-ai-advisory, click Settings, and click Delete project.
- In Cal.com, go to Event Types and delete the Free 30-Min AI Audit event. Optionally delete your Cal.com account from Settings.
- On GitHub, go to your apex-ai-advisory repository, click Settings, scroll to the bottom, and click Delete this repository.
- Delete the local apex-ai-advisory folder from your Desktop.
- Revoke or delete your Anthropic API key at console.anthropic.com if you no longer need it.
That's a Wrap!
That's a Wrap!
You just proved the thesis. A single Principal Engineer orchestrating Claude Code Agent Teams can ship a production full-stack system in 2 hours.
You've learned how to:
- Decompose a system into architecture-first deliverables (mermaid diagrams, ADRs, API contracts) and orchestrate 3 parallel AI agents with explicit file boundaries to produce them simultaneously.
- Deploy a live Next.js 15 system on Cloudflare Workers with a streaming AI chat endpoint, Cal.com scheduling integration, Turnstile anti-abuse protection, and serverless Neon Postgres writes.
- Establish a repeatable agent orchestration workflow with documented spawn prompts, phased task batches, and a GitHub Actions CI pipeline that runs lint, typecheck, and build on every push.
- Added a RAG-grounded knowledge base with pgvector, turning the AI chat agent into a retrieval-augmented system that answers from your actual content instead of a static prompt.
